October 20, 2026   |   Read online Fractional is consulting with better PR That's not an insult. It might be the smartest part. In partnership with Welcome back to the Launch Key 🚀  For the past few months, the research agents and search requests keep turning up ‘fractional executive.’ You see it all over Linkedin too. Fractional CFO. Fractional CMO. Fractional COO. How to become a fractional Chief-of-Whatever. I've been a consultant. I've run services firms. I've hired more consultants than I can count. So here’s what I think: Fractional is just consulting, but with better PR. That's not a knock. The PR might be the smartest part of it. Let's get into it. Read online Gmail users may wish to read online since some parts may be clipped. Comment below and let me know if we’re on the right track. Table of Contents Pull to Eject What didn't change What did change: the label Three ways it goes wrong Where fractional actually works What you can do this week Old School Wisdom Modern Tools Free Knowledge Recommendations Visual Crapshoot Pull to Eject What didn't change Strip off the new label and the business model is very old. You trade hours for money. You sell, you deliver, you invoice, and then you sell again. It isn't even new as a format. The Dutch were renting out senior managers in the mid-1970s, when long notice periods made permanent hires expensive to unwind. They called it interim management. Same idea, less LinkedIn. The 2026 data makes the old problem plain. Go Fractional surveyed 213 fractional practitioners in April: 90% named client acquisition as their #1 challenge 92% rely on their personal network as the main source of work only 29% find work through fractional platforms In other words, the business of being fractional is mostly the business of finding the next client. I lived that movie. When I ran a web development services firm, I was constantly selling while running the company. A couple of $200K+ jobs carried the year. A long tail of $25K jobs kept the lights on. A good year meant 10–12% margins. Nobody called it fractional selling. I called it Tuesday. What did change: the label Here's the thing. "Consultant" can sound like someone between jobs. "Fractional CFO" sounds like a role. The buyer instantly knows what they're getting: a senior person, a few days a week, on retainer, at a fraction of the full-time cost. And the cost gap is real. Go Fractional's numbers put a full-time CMO at roughly $360,000 a year fully loaded and a fractional CMO at about half that. A full-time CFO runs $375K–$450K in median total comp. A fractional CFO retainer runs $3,000–$10,000 a month. That's a product with a price and a shelf. Consulting never had a shelf. Fractional Executive Roles Are on the Rise The Financial Times highlights Revelio Labs data showing that fractional executive roles have become increasingly common, led by CFO, marketing, and operations positions.   The demand is real, too — just smaller than the hype. Revelio Labs data reported by the Financial Times found 24 of every 1,000 new executive job postings in 2026 were fractional, up from 9 five years earlier. Nearly triple. And still under 3%. Three ways it goes wrong 1. One client is a part-time job without benefits. 27% of practitioners in the survey have exactly one client. If that client is your entire income, you don't have a practice. You have a boss who can end it with an email — and no 401(k) match. 2. You price against your old salary instead of the buyer's alternative. Fractional talent consistently asks for more than employers post. CFOs ask about $196 an hour against an average posted rate of $157. CTOs ask $212 against $143. Argue hourly rates and you lose that gap every time. Anchor on what the buyer is avoiding — a $400K hire, or a $1M mistake — and the conversation changes. 3. You rebuild the corporate job, times five. Being embedded is the selling point. It's also the trap. Five clients, five Slack workspaces, five Monday standups — congratulations, you've recreated the merry-go-round with more horses. Half the survey sits at 2–3 clients. That's not a coincidence. Where fractional actually works In reality, fractional can be a terrific move for experienced professionals. It works when you run it as a product, not a job search. Name the problem, not the title. "I get Series A companies audit-ready in 90 days" beats "Fractional CFO." Sell a retainer, billed up front, three months minimum. Go Fractional says those are the relationships that last. Decide your cap before the first call. Clients and days per week. The work will fill whatever you don't defend. Fish where the fish are. Finance roles show nearly five times more demand than available talent. Design and HR show a gap too. Operations is the opposite — about 0.4x demand to supply. Ops leaders need a sharper niche than "operations." Build one channel you own. 92% of fractionals depend on their network, and your network eventually runs dry. A newsletter, a steady LinkedIn or Reddit presence is how strangers find you. These gigs are perfect if you have a little grey hair. Launch Key subscriber Dan Salerno was a fractional salesmen for fractional CFO jobs. Mid-sized companies needed high-end financial insight but couldn’t afford a CFO. He filled roles working a flexible schedule. One of my golf buddies has a fractional tech role that allows him to play a couple of rounds a week and still take calls when necessary. We laugh but he’s making money while we tee off. One more honest note. Fractional still trades time for money. That's fine — it's a job you own, and it can be a strong piece of a career portfolio. Just don't confuse it with leverage. Pair it with something that earns while you're not in the room. What you can do this week Three questions. Ten minutes. Write the answers down. What problem would a company pay you a retainer to own for 90 days? Who are the five people who'd make an introduction tomorrow if you asked? What's your cap — clients and days per week — before the work decides for you? If the first answer comes fast, you may already have a product. You just haven't put a price on it. Now go launch something 🚀  ❝   Price is what you pay. Value is what you get.   Warren Buffett Old School Wisdom Robert Townsend turned Avis around in the early 1960s — the "We Try Harder" years — then wrote Up the Organization (1970), a short, cranky, very funny bestseller about how big companies strangle their own people. His chapter on consultants is one line most of us can quote without knowing where it came from: consultants are "people who borrow your watch to tell you what time it is and then walk off with it." That line is the whole case for fractional, done right. The consultant tells you the time and leaves. The fractional exec stays long enough to be accountable for the clock. Up the Organization: How to Stop the Corporation from Stifling People and Strangling Profits Although it was first published more than thirty-five years ago, Up the Organization continues to top the lists of best business books by groups as diverse as the American Management Association, Strategy + Business (Booz Allen Hamilton), and The Wharton Center for Leadership and Change Management. 1-800-CEO-READ ranks Townsend’s bestseller first among eighty books that “every manager must read.”   Modern Tools Bonsai — proposals, contracts, and recurring retainer invoices in one place.
